What does "good governance" actually look like in regenerative community projects?

As more regenerative initiatives move from pilot projects to long-term community structures, I keep wondering how governance should evolve alongside them. A lot of projects start with informal, consensus-based decision-making — which works well at small scale — but things get complicated as more people and organisations get involved.

Has anyone here navigated that transition? What governance models have actually worked in practice (formal boards, rotating leadership, cooperative structures, something else entirely) once a regenerative project grows beyond its founding group?

One thing we've seen in our work with agricultural cooperatives is that regenerative practices spread faster when decision-making is shared, not top-down. When farmers have a real voice in how resources are managed, adoption of things like reduced tillage or crop rotation tends to stick — because it's not imposed, it's owned.

Curious how this plays out in other sectors represented here — has anyone seen similar patterns with community-led governance structures outside agriculture (e.g. energy cooperatives, urban commons)?
